What is procurement ROI?
Procurement ROI is the value a procurement function or platform creates, compared with what it costs. For software, it is the savings, avoided costs and time returned each year, divided by the annual investment.
A simple form is: ROI = (annual value − annual cost) ÷ annual cost. A result of 3x means every unit spent returns three in value. Most finance teams also look at payback, the number of months before cumulative value covers the cost.
How to calculate procurement ROI
- Size your addressable spend: the direct and indirect spend procurement can influence.
- Estimate sourcing savings: spend newly put through competitive events, times the typical saving, plus sharper prices on spend already sourced.
- Estimate compliance savings: off-contract spend moved onto contracts, times the premium you pay off-contract.
- Value the time returned: manual hours removed from POs, invoices and supplier onboarding, times your loaded hourly cost.
- Ramp it: value builds as adoption grows, so count part of it in year one.
- Compare with the cost: annual platform cost, implementation and internal time.
What drives the biggest returns
For most companies, sourcing savings are the largest lever because they apply to a share of total spend. Even a few points of saving on spend that was never competitively sourced is usually worth more than every efficiency gain combined.
Compliance comes next. Off-contract buying often costs 5 to 10% more than contracted prices, and it is hard to see until a platform routes every request.
Time savings matter most for teams handling high volumes of POs and invoices. They rarely show up as headcount cuts. Instead, people move from data entry to negotiation and supplier strategy.
Benchmarks this calculator uses
The model picks its benchmarks from your starting point. A mostly manual team has more to gain than one already on a source-to-pay suite, so the numbers step down as maturity goes up.
- Mostly manual: 25 points more spend sourced, 8% saving on it, 80% of PO, invoice and onboarding work removed.
- Partly digital: 20 points more spend sourced, 7% saving on it, 65% of manual work removed.
- Digitised: 15 points more spend sourced, 6% saving on it, 45% of manual work removed.
Value is ramped at 60% in year one, 90% in year two and 100% from year three, and time savings are capped at 60% of your team's hours. The full list sits under "Assumptions used" in the calculator.
Turning the estimate into a business case
An estimate gets you a conversation. A business case gets a budget. To make the jump, replace benchmarks with your own data wherever you can: last year's spend cube, current sourcing coverage by category, PO and invoice counts from your ERP, and a real quote.
Procol's team can run this with you on your actual spend data, category by category, and show where the first year's savings are most likely to come from.
