What is supplier performance management?

Written by Shivangi Singh, Senior Content Writer · October 19, 2026

Without it, supplier reviews happen only when something goes wrong, and decisions about who to award the next contract to rest on memory rather than data.

What to measure

  • Quality. Defect rate, rejections, returns, audit results.
  • Delivery. On-time-in-full rate, lead time against promise, order accuracy.
  • Cost. Price competitiveness, invoice accuracy, cost reduction delivered.
  • Service and responsiveness. Time to respond to RFQs, issues and change requests.
  • Compliance and risk. Certifications current, contract terms met, ESG and safety requirements upheld.
  • Innovation and partnership. Improvement ideas, flexibility during disruption.

Most teams combine these into a weighted scorecard and group suppliers into tiers, so that strategic suppliers get a quarterly business review while transactional ones get an automated score.

The process

  1. Agree the metrics and targets with the supplier at contract stage. Performance measured against unstated expectations creates arguments, not improvement.
  2. Collect data automatically. Delivery and quality data from your ERP and goods receipt, pricing from sourcing events, responsiveness from the supplier portal.
  3. Score and share. Suppliers should see their own scorecard. Transparency improves behaviour faster than penalties.
  4. Review and act. Development plans for underperformers, more volume or longer contracts for top performers, exit for persistent failures.

Common mistakes

  • Measuring everything and acting on nothing.
  • Scorecards filled in by hand, once a year, from memory.
  • Treating every supplier the same regardless of spend or criticality.

A supplier management system that pulls these metrics automatically and keeps the scorecard, documents and risk flags in one profile makes SPM a routine rather than a project. Related answer: What is supply chain risk management?.
